Your demos happen, but deals still do not close: a founder's diagnosis

Diagnose attended demos that do not become customers by checking buyer fit, discovery, proof, decision process and implementation risk.

The short answer

Review recent attended demos by buyer fit, the problem agreed before the demo, what proof the buyer needed, who else had to approve and what next step was accepted. A large demo count cannot reveal whether the constraint is demand quality, sales discovery or purchase risk.

Start with attended meetings, not booked meetings

No-shows are a separate problem. Here the buyer came to the demo and still did not purchase. Pull ten to twenty attended opportunities from the last few months. Include wins, losses and open deals. Record source, company fit, job to be done, who attended, the next step agreed and the final outcome. Do not combine a small self-serve purchase with a six-month enterprise evaluation and call the blended close rate a diagnosis.

The pipeline diagnostic can help structure the sample. If the meetings never happen, use the no-show guide instead.

Ask what the buyer thought the meeting was for

Read the page or email that produced the request. Did it promise a product tour, a tailored diagnosis, a pricing conversation or a free consultation? Compare that promise with the first five minutes of the call. A buyer looking for feasibility answers may leave disappointed by a generic feature tour. A buyer with only curiosity may not be ready for a sales process.

Review call notes for the problem, current alternative, cost of inaction and buying trigger. If none were established, the seller may be demonstrating a product without a commercial reason to change. A better demo begins with the decision the buyer needs to make and shows only the workflows and proof relevant to it.

Find where confidence falls away

For each lost deal, mark the point at which momentum stopped. Some buyers could not see their use case. Others liked the product but lacked an internal sponsor, could not defend the economics or worried about implementation. Ask what evidence would have made the next decision easier: a relevant example, a security answer, a deployment plan, a buyer business case or a pilot design. The no-decision guide is useful when deals stall without a competing vendor.

Do not assume every loss is marketing's fault. Product gaps, pricing, sales discovery and procurement can all contribute. Marketing can improve expectations, proof and buyer education; it cannot erase a missing capability.

Change one part of the path

Choose the largest repeated pattern in your sample. If unsuitable buyers book, qualify more clearly before the meeting. If suitable buyers misunderstand the offer, rewrite the page and invitation. If the demo works but the internal approval fails, create a one-page case a champion can share. Review the next cohort before expanding demand.

Apply this to your business

Put each attended demo on one row with fit, agreed problem, proof requested, next step and outcome. Read the rows with sales and marketing together. Decide one change that you can test in the next ten meetings, and record what would count as improvement.

Frequently asked questions

What is a good demo-to-close rate?

There is no universal rate that diagnoses your business. Segment by buyer type, source, deal size and sales motion, then compare like with like over enough opportunities to see a pattern.

Should marketing create more demo requests to offset poor conversion?

First locate the loss. More demand may help if suitable buyers close and the problem is volume. If unsuitable buyers dominate or qualified deals stall, more of the same demand compounds the waste.
