Fractional CMO access checklist: what to share and how

Give a fractional CMO enough data and tool access to diagnose marketing without surrendering company ownership of accounts.

The short answer

Share customer and pipeline evidence, analytics, campaign accounts, website control paths and current contracts through named, least-privilege access. Keep administrator ownership with the company, document who can publish or spend and revoke access at exit. If sensitive customer data is involved, follow your privacy and security rules.

List the systems that explain the business

The starting inventory usually includes website and domain, analytics, ad platforms, CRM, email, customer research, sales notes, creative assets and vendor agreements. Record the company owner, current administrator, access level needed and why. The goal is not maximum access; it is enough evidence to make an informed diagnosis. The onboarding checklist covers the people and decisions alongside the systems.

Match access to work

Read-only access may be enough for initial diagnosis. Editing a landing page, changing a campaign or managing a team requires different permissions. Use separate named accounts where possible. Define who approves public claims, data exports and spend. Do not send credentials in shared documents or let a provider become the sole administrator of a company asset.

Include sensitive evidence safely

Customer interviews and deal notes can contain personal or confidential information. Share what is necessary for the project, restrict exports and follow the company's privacy and security policy. If the leader needs to speak with buyers, agree on introductions, consent and the purpose of the call. Accurate marketing does not require uncontrolled copies of customer data.

Rehearse an exit

Imagine the engagement ends on Friday. Can the company still reach its site, ad accounts, analytics, assets and current plan on Monday? If not, fix ownership now. A simple exit checklist should cover access removal, campaign handoff, open decisions and vendor contacts. This is good operating hygiene even when the relationship is working well.

Build an access matrix before diagnosis

Use four columns: system, company owner, permission needed and permitted action. A CRM may need read access to opportunities and loss reasons, but no authority to export all contacts. An ad platform may need read access during diagnosis and limited edit access after a test is approved. The website may need a staging or review path rather than direct production access. Ask each system owner to confirm the permission and record when it should be removed.

Include people access in the matrix: who may introduce the leader to customers, who can approve published quotes and who will answer technical claims? A tool login without a knowledgeable person can still leave the diagnosis incomplete. At the end of the engagement, walk down the same list and remove roles, transfer assets and verify automations. This small discipline avoids both extremes: blocking the leader from evidence and surrendering ownership of essential accounts to an outside provider.

Frequently asked questions

Does a fractional CMO need admin access to every tool?

No. Grant the least privilege needed for the agreed work and increase permissions only when a specific task requires it.

What happens to access when the engagement ends?

Transfer work to company-owned accounts, export agreed records, revoke individual access and confirm that scheduled automations or integrations still have an owner.
