How should a fractional CMO report to the board?

Give a board a clear view of marketing assumptions, qualified demand, spend and risks without treating activity as revenue.

The short answer

Report the commercial goal, current constraint, leading and lagging evidence, spend versus plan, decisions made and risks that require board or founder attention. Distinguish observed customer behavior from forecasts. In a long sales cycle, show progress toward a decision rather than pretending campaigns already caused revenue.

Give the board a decision story

A board update should answer: What growth constraint are we addressing, what have we learned, what did we change and what do we need next? The founder board-update guide covers the general format. A fractional CMO's contribution is the judgment behind the slide, including where the original plan was wrong.

Separate evidence by maturity

Revenue and closed customers are important but lag. Qualified opportunity creation, account engagement, buyer objections and activation may appear earlier. Label each measure, its source and limitations. Avoid turning a small sample into a forecast with unwarranted decimal precision. Show spend committed, spend remaining and the decision gate for the next tranche.

Include dependencies outside marketing

If the next step depends on sales capacity, product readiness, pricing or security approval, say so. This is not blame shifting; it allows the founder and board to allocate attention correctly. A marketing leader who hides a product or sales dependency may keep spending to make a dashboard look busy.

A bounded example

A hypothetical enterprise SaaS company sees more qualified evaluations but no new customer revenue this quarter. The board update can show the cohort's stage, objections resolved, expected decision dates and the risk that two deals need a security response. The claim is “better evidence of suitable demand”, not “marketing generated future revenue”. The next board decision may be to fund security support rather than more acquisition.

One board slide, with assumptions exposed

Organise the slide into five parts: objective, current constraint, evidence, decisions and request. Put revenue or pipeline outcome beside the leading signal and the spending required to pursue it. Add a note for the date range and definitions so the board can compare periods. If the marketing leader's conclusion differs from the original plan, say what changed the view. That is more valuable than making the old plan look consistent.

For example, if suitable evaluations rose but procurement delays remain, report the count and stage age of those evaluations, the repeated blocker and the approved response. Do not assign a forecasted close date to a deal without sales input. If the next investment depends on product security work, ask for that decision explicitly. The slide should help the board understand which constraint the company can remove and which outcomes still require time to observe. A fractional role does not lower the standard of evidence simply because the leader is part-time.

Frequently asked questions

Should the fractional CMO present directly to the board?

That depends on the founder and governance arrangement. Even when the founder presents, the marketing leader should supply a clear, agreed evidence base.

What if marketing has not influenced revenue yet?

State that honestly. Explain the buying-cycle lag, what leading evidence exists, what assumptions remain untested and when the board can expect a stronger read.
