Start with one growth symptom

Choose the question that makes the audit worthwhile: growth stalls when the founder stops selling, leads rise but revenue does not, the agency reports progress while the pipeline stays flat, or buyers repeatedly misunderstand the offer. State the symptom and the decision due after the audit. “Review everything” can produce a long defect list and no priority.

Separate observed evidence from explanations. A drop in form submissions is a fact; “our copy is bad” is a hypothesis. The audit should test several plausible causes before recommending a fix.

Follow the customer path backward

Inspect recent customers first. What triggered the search, what alternatives did they consider, what convinced them and which objections delayed them? Compare them with lost prospects and unqualified enquiries. Then review the website, content, channels, sales handoff, product activation and economics. Note where the real buyers differ from the audience the company thinks it serves.

Use the message, channel or product guide to avoid blaming a channel when a product or message issue is upstream. In B2B, include a few actual deals and their approval path; aggregate funnel rates may hide the decisive objection.

Rank constraints by consequence

For each issue, write the evidence, alternative explanation, likely commercial consequence and cheapest test. A weak headline may matter little if the wrong customer is being targeted. A channel with a high acquisition cost may still be viable if the cohort retains and expands. Rank by the decision each finding would change, not by how easy the issue is to notice.

A good audit should say what to stop. Otherwise every recommendation adds work to a team with the same capacity. Keep one main outcome and a short list of tests for the next quarter.

Deliver a plan with owners

The final document should contain the diagnosis, supporting evidence, uncertainty, chosen priority, first tests, owners, budget assumptions and review dates. Walk through it with the founder and delivery team. The 90-day marketing plan gives an operating structure. If the work requires a new hire or agency, make that dependency explicit rather than implying the document will execute itself.
