Check whether the numbers mean what you think
Before judging a channel, verify the conversion events. Does a booked call count when the calendar opens or when a meeting is confirmed? Do spam forms enter the lead report? Are paid leads deduplicated when they return through branded search? Check the form, calendar, CRM and analytics side by side with a few real records. A tidy dashboard can still describe the wrong event.
Write one funnel for each meaningful channel: exposure, relevant visit, enquiry, qualified conversation and opportunity. Not every team can measure every stage accurately. Name the gaps rather than filling them with guesses. This makes later decisions more honest.
Audit fit and message by channel

For social and email, inspect whether the content attracts the customer you want and leads to a useful next step. If good-fit buyers arrive but do not enquire, inspect the website journey before raising spend.
Identify the expensive constraint
Estimate what each channel costs to create a qualified conversation, while flagging attribution limits. A founder may discover that a cheap lead source consumes more sales time than a smaller, higher-intent source. Conversely, low near-term conversions can still be worthwhile if the channel creates credible demand that is visible in customer interviews. Treat both as hypotheses to test.
Rank fixes using impact, effort and evidence. Repair tracking or a broken form immediately. Test a new message with a small cohort before rebuilding an entire site. Ask for a concise map of what was inspected, data limitations, root causes, prioritized actions and a review session. A list of tool warnings without buyer context is insufficient. Ask who will implement each change and which require design, engineering or sales support. The scope and price should follow those boundaries.
