Marketing leadership

What should a fractional CMO deliver in the first 90 days?

A realistic first-quarter plan covering diagnosis, strategic choices, focused tests and a marketing function your team can actually run.

The short answer

The first 90 days should establish the constraint, make the key customer and channel decisions, put focused work into market and create a reporting rhythm. Judge both commercial movement and the quality of the system built. A long sales cycle may prevent closed revenue from fully reflecting work completed in the first quarter.

Decision framework: Diagnose → Choose and test → Document and review.

Agree what the quarter needs to establish

A first-quarter plan can fail before work begins if the founder expects immediate revenue and the leader expects time to understand the business. Neither assumption belongs unspoken in the agreement.

Define the main commercial question, the current baseline and the decisions the engagement should enable. A company with no repeatable acquisition needs different evidence from one with a working channel and poor conversion.

The sequence below is a planning framework, not a promise that every startup reaches the same milestones on the same dates.

Days 1 to 30: establish the constraint

Begin with customers, the people selling to them and the records the business already holds. Review a small but varied selection of successful customers, lost deals and recent churn. Ask what changed before they bought, what they expected and what happened afterwards.

Reconcile that evidence with the website, pitch, channel activity and funnel. Separate what is known from what the team believes. Missing information should become a research task, not a confident statement in the strategy.

By the end of this phase, useful outputs include:

  • A baseline with agreed metric definitions and known data limitations.
  • A specific target customer and a list of important fit conditions.
  • A diagnosis of the main constraint, with evidence that could overturn it.
  • A short list of work to continue, stop or investigate.
  • A responsibility map covering decisions and execution.

Urgent repairs can happen during diagnosis. A broken enquiry form does not need to wait for a strategy workshop.

Days 31 to 60: make and test the decisions

Translate the diagnosis into a small number of focused changes. If buyers misunderstand the offer, work on the message and proof. If the message works with the right people but reaches too few of them, investigate distribution. If customers consistently fail to get value, coordinate with product and customer success before buying more traffic.

Every test needs an audience, a hypothesis, a delivery owner, a budget or effort limit and a review point. State what would count as a useful signal and what would make the result inconclusive.

Avoid launching so many initiatives that none receives enough attention to teach you anything. The first quarter should make the business more legible, not create a larger collection of ambiguous projects.

Days 61 to 90: evaluate and document

Review the tests against the original question. Did the intended audience respond? Did the response progress into a meaningful next step? Did the delivery process work reliably? What alternative explanation could account for the result?

Where evidence supports continued investment, document the process and assign ongoing ownership. Where it does not, decide whether to stop, modify or gather better evidence.

The quarter should end with an updated plan, operating briefs, a reporting cadence and clear responsibilities. If hiring is part of the scope, expect a role brief and evaluation criteria tied to the work the company actually needs.

What is reasonable to measure?

Use measures close enough to the work to be informative, while retaining a connection to business outcomes. A sales-enablement improvement might first affect whether buyers bring another stakeholder into the process. A channel test might establish qualified conversations before enough deals mature to assess acquisition cost.

Do not turn leading indicators into victory claims. Better engagement is evidence about engagement. Its value depends on what happens next.

Equally, do not call a quarter unsuccessful solely because a six-month enterprise sale has not closed. Check whether the right opportunities are progressing and whether the team is learning from concrete evidence.

The final question

At the end of 90 days, can someone other than the founder explain who the business is targeting, why those customers buy, which work matters next and how results will be judged?

That clarity does not replace revenue. It creates the conditions for a team to pursue revenue coherently. The First 10 engagement options set out how diagnosis, embedded leadership and ongoing strategic direction divide that work.

Apply this to your business

Before starting, choose one baseline for buyer fit, message comprehension, qualified conversations and ownership. Review what changed at days 30, 60 and 90.

Frequently asked questions

Should a fractional CMO promise revenue growth in 90 days?

They should agree meaningful goals and measurable work, but an unconditional revenue promise ignores product readiness, sales cycles and execution dependencies. Review both completed work and the commercial evidence it produces.

What happens if the initial diagnosis changes the plan?

Change the plan explicitly. Record the new evidence, the decision it changes and what work will stop. A useful first quarter reduces uncertainty rather than protecting an outdated list of deliverables.
