Start with the decisions, not the hours

Founders often ask how many days a fractional CMO works. A more useful opening question is: which marketing decisions will stop waiting for the founder?

If the answer is none, the arrangement may add another person to your meetings without relieving the constraint. A marketing leader needs responsibility for choices, access to the evidence behind them and agreement on what they can change.

The title alone tells you little. One person may provide monthly advice. Another may run the function, manage agencies and build the team. Both can describe themselves as fractional. The scope is what you are buying.

The work a marketing leader should own

  • Diagnosis: establish whether the main constraint is the message, the channel, the product or a combination that needs a clear sequence of fixes.
  • Customer and positioning decisions: identify the buyers most likely to succeed, their alternatives and the reason they should choose you.
  • Go-to-market priorities: select the next channel or sales-support investment, with a budget, owner and testable purpose.
  • Team direction: translate strategy into briefs, responsibilities, hiring decisions and feedback.
  • Commercial reporting: connect activity to qualified opportunities, customers, retention and the economics relevant to your model.

These responsibilities should produce usable work. Expect a written customer definition, a clear message, an ordered plan, a decision log and a reporting rhythm. A strategy presentation that nobody uses next week is an incomplete handoff.

What this looks like in an ordinary week

Consider a hypothetical B2B startup with one marketer and a sales founder. The team is getting demos, but buyers disappear after the first call. More campaigns may simply create more stalled conversations.

A fractional CMO might first review recent deals with sales, identify the repeated unanswered implementation question, direct a buyer-facing explanation and choose a customer example to support it. The marketer produces the assets; sales tests them in live opportunities. The leader checks whether the problem changed and decides what to do next.

That work crosses content, sales, product and reporting. Its value comes from joining those decisions together. Measuring it only by posts published would miss the purpose.

Leadership still needs execution capacity

A senior person cannot make an impossible workload possible by calling it strategy. Someone still has to write, design, build pages, run campaigns and maintain systems.

If you have a clear, tested plan and nobody to execute it, an experienced specialist may be the next hire. If you are still learning whether customers want the product, focused customer research or a bounded diagnostic may be more useful than an ongoing leadership commitment.

If the company needs constant executive presence, has a substantial team and makes frequent decisions across markets, a full-time leader may fit better. Part-time availability is a real constraint that should match the work.

Write a role brief before meeting candidates

Complete these five sentences:

  1. The business problem we need to change is…
  2. The evidence we currently have is…
  3. The decisions this person will own are…
  4. The people available to execute are…
  5. We will judge progress by…

If you cannot finish the second sentence, do not invent targets to make the brief feel complete. Make diagnosis an explicit first deliverable. If you cannot finish the fourth, include building execution capacity in the scope and budget.

A good arrangement makes decisions clearer, work more focused and responsibility visible. Over time, it should leave the company with a marketing function that can operate without routing everything back through the founder.
