A fractional CMO can set direction, manage priorities and guide specialists, but execution must have named owners. Before hiring, list the assets and experiments required, who will build them, the budget and the review loop. If no one can execute, buy a narrower diagnostic or add capacity first.

Turn the plan into a work map
Take the proposed 90-day plan and list each concrete output: interviews, pages, campaigns, sales assets, tracking fixes and reporting. Put a name beside every item for direction, production, approval and measurement. A single name can fill several roles, but the hours must still fit. “The team will handle it” is not an owner.
Separate three kinds of work
Leadership chooses the sequence and tradeoffs. Specialists build or operate the channel work. Sales, product and the founder supply knowledge and approve claims that only they can verify. A fractional CMO might do some production, but a contract that silently assumes full-time execution is likely to disappoint. The scope guide helps distinguish the responsibilities.
Check a real week
Imagine a company planning a comparison page, three customer stories, a webinar and a paid experiment. If the only marketer also manages CRM, events and social, the plan has no plausible production capacity. The leader should cut the list, source a specialist or move the timeline. Success is a smaller set of shipped, measured work, not a larger strategy document.
Decide before signing
Ask who will brief and review each maker, what budget is available and how fast the company can approve customer or product claims. Build a simple capacity board: work item, skill, owner, estimated effort, deadline and dependency. If the board has empty owner cells, resolve them before promising results. A strategy becomes valuable when the organisation can act on it.
Convert a 90-day plan into an execution ledger
Use one row per output with six fields: buyer decision supported, maker, reviewer, approval owner, estimated effort and date of evidence review. A customer story may need an interviewer, writer, customer approval and sales feedback. A paid test may need copy, design, tracking, budget approval and a response owner. These dependencies are often more important than the campaign idea itself.
Mark every row where the fractional leader is also named as maker. Estimate whether that leaves time for the leadership duties in the agreement. If it does not, either buy production separately or cut the planned work. Ask the founder to approve the ledger, because execution gaps cannot be solved by the provider alone. Review it weekly and record what was shipped, blocked or deliberately stopped. A “green” plan should mean that the next work can actually happen, not that the leadership deck has been accepted.
Frequently asked questions
Will a fractional CMO write all the content and run ads?
Some practitioners offer hands-on work, but it should be explicitly scoped. Senior leadership and ongoing production have different time and skill requirements.
Should a startup hire an agency before a fractional CMO?
If the direction and brief are already clear, an agency may be enough. If nobody can choose priorities or judge the work, leadership may need to come first or run alongside the agency.
Have a strategy but no one with capacity to ship it?
Bring the planned initiatives and current team. We can separate leadership decisions from production work and design an executable scope.
